Why trust this guide?

This guide is written by the Master Inbox team and reviewed by our founder, Abdul Mukati. We build a unified inbox for cold outbound, so we have a view, and we say so. To keep the guide useful whatever tool you pick, the checklist and the setup steps are written so you can apply them to any product, including ours. We describe other tool categories by what they are designed for, and we do not make claims about specific rivals here. If you want named comparisons, see our pages on the best unified inbox for cold email and the comparison hub.

What a unified inbox is, and how it differs from a shared inbox and a sequencer inbox

Three terms get mixed up, so here are plain definitions.

TermWhat it isDesigned for
Unified inboxA tool that merges messages from many accounts, channels or platforms into a single feedReading and answering without switching between apps
Shared inboxOne email address that several people can open, assign and answerAddresses such as support@ or sales@ with a small team
Sequencer inboxThe reply view inside the tool that sends your campaignsFollowing up on that tool's own campaigns
UniboxA unified inbox purpose-built for outbound replies across many sending mailboxesOutbound teams and agencies

Unified inbox

The broad idea is one place to read and reply to messages that arrive in many places. The term spans personal email, support and social media. In outbound sales it usually means email replies across sending domains, and often LinkedIn as well. The purpose-built version is often called a unibox or a master inbox.

Shared inbox

A shared inbox is a general-purpose tool. A small team opens the same address, assigns messages to each other and replies. It suits a single address with moderate volume, such as a general sales line. A help desk adds ticket status and formal queues on top. Both are good at what they were designed for. Outbound is a different shape of problem: replies arrive from dozens of rotating mailboxes, in several channels, for several campaigns or clients.

Sequencer inbox

Sequencers such as Smartlead and Instantly include an inbox for replies to their own campaigns. That is a natural, convenient place to answer when you run one tool. When you run more than one sequencer, add LinkedIn tools, or manage multiple clients, the replies are spread across several inboxes, and a layer that sits across all of them becomes useful. Master Inbox is designed to sit downstream of the sequencer and not replace it, so teams keep their sequencer for sending.

Why outbound needs a unified inbox

Many mailboxes

Cold outbound spreads sends across many mailboxes and domains to protect deliverability. The tradeoff is that replies land across just as many inboxes. Checking them one by one wastes time, and the replies that matter most are the ones most likely to wait. A unified inbox collapses that sprawl into one queue.

Many channels

Modern outbound mixes email with LinkedIn. A prospect might reply on LinkedIn to a message and ignore the email, or the other way round. If the two channels live in different tools, nobody sees the whole conversation. A unified inbox threads them per prospect. See LinkedIn Inbox and our page on multichannel outreach.

Many clients

For an agency, the problem multiplies by the number of clients. Each client needs separate mailboxes, separate labels and separate people, and still one place where the agency can see everything. Client workspaces give you that structure.

Many people

Replies touch SDRs, account executives, client managers and sometimes the founder. A tool that charges for every user makes you ration access, which is the opposite of what a reply queue needs. Unlimited users keeps everyone in.

The result of all four is the same: more places to look and more ways to lose a warm reply. Our cold email reply management guide covers the process that sits on top of the tool.

What to look for in a unified inbox

Use this checklist when you compare tools, including ours. Each item has a short test you can run in a trial.

1. It reads the mailbox itself

A tool that connects to the mailbox sees everything that arrives there, including forwards, CC replies and replies from new addresses. A tool that only reads campaign data sees what the sequencer reports. Test: forward one of your own campaign emails to a colleague, have them reply, and check whether the reply appears in the same thread.

2. One thread per prospect

Every message from and to a person should live in one thread, with the earlier sequence steps visible. Test: open a prospect who replied after several touches and confirm you can see all of them without leaving the page.

3. LinkedIn and email together

If you use HeyReach, Expandi, Aimfox or LinkedIn seats, those conversations should sit next to email for the same prospect. Test: find a prospect you contacted on both channels and check the thread is combined.

4. AI labeling

Each reply should be labeled by intent as it lands, with labels you can edit. Look for control over the label list and over which model key is used. Test: send twenty mixed replies through and compare the labels to your own judgment. See AI labeling.

5. Views and filters

You need saved views such as needs reply, interested this week, and by client, plus filters on label, mailbox, campaign, owner and date. Test: build the view your best rep would want on day one and see how long it takes.

6. Workflows

Label-triggered actions save the most time: a Slack alert when a reply is interested, a CRM update, a stop on the sequence when a meeting is booked. Test: set up one workflow end to end and check it fires. See workflows.

7. CRM sync

Replies, labels and meetings should reach your CRM without retyping. Check that it supports yours and that it runs in the direction you need. See CRM sync and the HubSpot Inbox.

8. Client workspaces

For agencies, each client should have its own mailboxes, labels, members and limits, with a client login scoped to that inbox only. Test: add a client, clone a workspace and confirm that the client login cannot see anyone else.

9. Unlimited users

Ask how pricing grows. If it grows with headcount, every new rep or client contact changes your bill. If it grows with mailboxes or workspaces, adding people is free. Test: price your team at twice its current size.

Also check the basics: where data is hosted, whether data processing agreements are available, whether there is an API and webhooks, and how onboarding works.

Step 1: List every place a reply can arrive

Before you connect anything, write the list. Include every sequencer, every sending mailbox, every reply-to address, every LinkedIn tool and any web form that creates inbound leads. Add the owner of each. This list becomes your connection checklist and your audit later.

Step 2: Connect mailboxes and sequencers

Connect the sequencers first, then the mailboxes. Master Inbox connects to Smartlead, Instantly, EmailBison, Reply.io, Lemlist, Salesforge and more, and the integration pages show the exact steps, such as Smartlead, Instantly and EmailBison. Connect a small batch first, confirm that replies appear, then connect the rest.

Step 3: Add LinkedIn

Connect your LinkedIn tool so conversations join the same threads as email. HeyReach, Expandi and Aimfox are supported, with their own pages: HeyReach, Expandi and Aimfox. Run a test with one prospect who is on both channels.

Step 4: Set up workspaces and access

Decide how to split the inbox. A single-company team may need one workspace. An agency needs one per client. Then invite people. With unlimited users you can add every rep, closer and client manager without a cost conversation. Give clients scoped logins if they want to see replies, or use client reporting if they prefer a report.

Step 5: Define labels and views

Start from a short list of intents: interested, meeting request, question, referral, wrong person, not now, out of office, not interested, unsubscribe, bounce, auto-reply and other. Write one sentence per label. Then build the views people will live in: needs reply, interested, waiting on prospect, and one per client or campaign. Keep the number of views small.

Step 6: Add workflows and CRM sync

Pick the three automations that save the most time. Common ones are a Slack card for interested replies, a stop on the sequence when a meeting is booked, and a HubSpot or Salesforce update. Turn them on one at a time and check each against a real reply. The Slack, HubSpot and Salesforce pages list what is supported.

Step 7: Test, train and review

Run a test week. Have the team answer from the new inbox only, then compare the replies it captured against what each sequencer reports. Check label accuracy, routing and alerts. Hold a short training session on the views, the labels and what each person owns. After a month, review missed replies and the slowest label, and adjust. The response SLA guide covers how to set and track targets.

Common mistakes

Connecting only the sequencer

A connection to campaign data shows you what the sequencer reports. Connect the mailboxes too, so forwards, CC replies and new-address replies show up in the thread.

Skipping LinkedIn

Leaving LinkedIn out creates a second queue that someone has to remember. Bring it in from the start.

Too many labels

A list of forty labels is a list nobody can apply consistently. Start with about a dozen and add only when a label changes the next action.

No owner for each label

If the interested label has no named owner, hot replies wait for someone to notice. Assign an owner or a routing rule for every label that needs action.

Rationing seats

Limiting access to save on seats leaves replies waiting on the one person with a login. Pick pricing that lets the whole team in.

No check on connections

A mailbox that loses its connection goes quiet. Add a weekly check of connected mailboxes to your routine.

Setting automation too early

Let a person approve AI-drafted answers for the first weeks, then widen automation for the reply types where answers are predictable.

Ignoring measurement

Without reply coverage and time to first answer, you cannot tell whether the new tool helped. Record your baseline before you switch.

Where Master Inbox fits

Master Inbox is a unified inbox built for outbound teams and agencies. It collects every email and LinkedIn reply from Smartlead, Instantly, EmailBison, Reply.io, Lemlist, HeyReach, Expandi, Aimfox and more into one AI-labeled Unibox. Against the checklist above:

  • Reads the mailbox. It threads forwards, CC replies and new-address replies that a sequencer's own inbox does not show.
  • Threads per prospect. Email and LinkedIn conversations sit together.
  • AI labeling. Thirteen default labels, or your own taxonomy, on your own OpenAI, Anthropic or OpenRouter key.
  • Views and workflows. Label-triggered Slack cards with an approve button, HubSpot sync, stopping the sequence on a booked meeting, and webhooks, with no Zapier needed.
  • Client workspaces. One per client, cloned in one click, with scoped client logins.
  • Unlimited users on every plan.
  • Reporting and API. SLA tracking on every reply, reply coverage and missed replies, plus a REST API with 150+ endpoints and webhooks on every plan.
  • Hosting and privacy. EU hosting in Finland and Germany, GDPR-ready with DPAs on file.

It works alongside your sequencer, CRM and support desk, so you keep Smartlead or Instantly for sending and use Master Inbox for the replies. It is priced on connected mailboxes and client workspaces, never per seat: Reply Agent from $499 a month, Agency at $599 and Team at $799, and every plan starts with a free 7-day POC with onboarding done with you. Frequently asked questions

What is a unified inbox?

A unified inbox merges messages from multiple accounts, channels or platforms into one feed so you can read and reply without switching apps. In outbound it usually means every reply from every sending mailbox, and often LinkedIn, in one queue.

How is a unified inbox different from a shared inbox?

A shared inbox gives a team access to one address, such as support@. A unified inbox pulls many accounts and channels together, which is the shape of outbound reply traffic.

Do I need a unified inbox if my sequencer has one?

If you run a single sequencer and a few mailboxes, the built-in inbox may be enough. When you add more sequencers, LinkedIn, more reps or more clients, a unified inbox gives you one queue across all of them.

Does a unified inbox replace my sequencer?

No. The sequencer sends your campaigns and the unified inbox handles the replies. Most teams keep both.

Can a unified inbox include LinkedIn?

Yes, when it connects to LinkedIn tools. Master Inbox supports HeyReach, Expandi and Aimfox and threads those conversations next to email for the same prospect.

How long does setup take?

The seven steps above can be done in a few days for a small team, depending on how many mailboxes and clients you have. Master Inbox onboarding is done with you, and the free 7-day POC lets you test on real replies first.

Is it priced per user?

Master Inbox is not. It is priced on connected mailboxes and client workspaces, with unlimited users on every plan.

Try it on your own replies

The fastest way to judge a unified inbox is to run your real replies through it. Connect a few mailboxes, add LinkedIn if you use it, and compare what you see with what your sequencer reports.
